What Hydraulic Pump Repair Actually Costs

Search for what a hydraulic pump rebuild costs and you will get a lot of pages that never give you a number. There is a reason for that, and it is not evasion. The same model code can be a two hundred dollar afternoon or a job worth more than a used pump, and which one you have depends on things nobody can see from a web form.

What we can do is tell you honestly what moves the number, so you can look at your own pump and work out roughly where you are standing before you pick up the phone.

Three jobs, three different conversations

Almost every pump that crosses a bench falls into one of three brackets. Knowing which one you are in gets you most of the way to a number.

Bracket one: seals only

The pump is sound. It is weeping from the shaft or a cover joint, output is still good, and it has not been run hot for months. You need a seal kit and a few hours.

This is the cheap outcome, and it is more common than people expect. Across our own catalog, seal kits for most vane pumps, piston pumps and orbital motors sit somewhere between fifty and two hundred dollars. Larger frames and specialty kits run higher. If you can do the work yourself, that plus a clean bench is the whole cost.

Bracket two: the wear parts

Output has dropped, the system runs hot, or pressure builds and then collapses under load. Seals will not fix that. On a vane pump you are looking at a cartridge. On a piston pump it is the rotary group, meaning slipper faces, the cylinder barrel, the valve plate, sometimes bearings.

This bracket is where the money starts to move, and it is also where the frame size matters most. A small vane cartridge and a large frame piston rotary group are not in the same universe. Both are still normally worth doing.

Bracket three: shaft, housing, or a grenade

The shaft splines are worn, the bore is scored, or the pump failed catastrophically and put metal through the system. Now you are pricing major components against a whole replacement unit, and the answer often stops being obvious.

The fastest way to find your bracket is to measure case drain flow at pressure and compare it against the manufacturer figure for your model. A case drain running well over rated flow means bracket two at minimum, whatever the outside of the pump looks like. Details in hydraulic pump not building pressure.

The four things that actually move the price

Factor Why it matters
Frame size The strongest single driver. Parts scale with displacement, and so does the labor to handle the thing.
How far the wear went A pump caught when it started whining is a different job from one run to destruction. Damage is not linear. Once a rotary group starts making debris it takes the valve plate and the bearings with it.
Availability Current production parts are quoted from stock. Obsolete parts have to be traced, and sometimes made. That is a lead time question as much as a price one.
Seal material Viton and EPDM kits cost more than nitrile, and if your fluid is phosphate ester or water glycol you do not get a choice.

Rebuild or replace

The instinct is to compare the repair quote with the price of a new pump and take whichever is lower. That is the right arithmetic on a current model and the wrong arithmetic on an old one, because it ignores what a replacement actually involves.

The model is obsolete and a new equivalent means new porting, a new shaft, or a bracket nobody has drawn yet. The pump is current production, common, and available off the shelf.
The housing and shaft are serviceable, so you are buying wear parts rather than a unit. The housing is cracked or the bore is scored past cleanup.
It is a large frame, where the parts are a fraction of the assembly price. It is a small, cheap, high volume unit where the labor alone approaches the replacement.
The machine is out of production and the pump is part of a matched system. You want a warranty on the whole unit rather than on the parts.

Obsolescence is the factor most people underweight. We deal with it constantly, because a pump dropped from the manufacturer catalog fifteen years ago has no drop in replacement, and a redesign to fit something modern costs more in engineering and downtime than any rebuild. If your pump is obsolete, rebuild is usually not just cheaper. It is the only sane option.

When we tell people to walk away

It happens. If the housing is cracked, if the shaft has spun in the bearing and chewed the bore, or if the pump is a common current model available cheaply, we will say so rather than sell you a pile of parts that will not add up to a working pump. Ask us. We would rather lose the parts order than have you spend the money twice.

The costs that never make it onto the quote

Two of these bite harder than the pump itself.

Downtime. On a production line or a machine in season, an extra day waiting on a part will often outweigh the entire difference between a cheap option and a fast one. Worth saying out loud when you ask for a quote, because it changes what we recommend.

Contamination cleanup. A pump that grenaded put metal into the system. Fitting a rebuilt pump into that same dirty oil is the most expensive mistake in hydraulics, and we see it repeatedly. Budget for a full flush, new filters, and an inspection of everything downstream. A cylinder or motor that swallowed debris will fail next, and it will fail the new pump with it.

If the old pump came apart internally, do not skip the flush. A rebuilt pump dropped into contaminated oil can be destroyed in minutes, and that failure will not be covered by any warranty.

How to get a real number quickly

Vague questions get vague answers. Send these and you will usually have a price the same business day:

  • The full model code from the nameplate, every field, not just the series. If you cannot read it, a clear photograph of the plate is better than a typed guess.
  • What the pump is doing. Weeping, noisy, low output, no pressure at all, or completely seized.
  • Whether it has already come apart, and if so what the internals looked like.
  • The machine it came out of, and whether it is down right now.

That last one matters more than people think. A pump on a shelf and a pump holding up a harvest get different recommendations from us.

Why will nobody quote a hydraulic pump rebuild over the phone?

Because the same model code covers wildly different conditions. Until someone knows whether you need seals, a cartridge, or a shaft and housing, any number given is a guess. Send the full model code and a description of the symptoms and you can usually get a real figure the same day.

Is it worth rebuilding an obsolete hydraulic pump?

Almost always, yes. An obsolete pump has no drop in replacement, so replacing it means new porting, new mounting and possibly a redesign, which costs more in engineering and downtime than the rebuild. This is the situation we handle most often.

Do I need to flush the system after a pump failure?
